Servant Leadership for Scrum Masters

Scrum Masters act as true servant leaders. This means putting the team and organization first. Learn what this looks like in practice for effective Scrum.

The Scrum Guide describes the Scrum Master as a true leader who serves the Scrum Team and the larger organization. This is not a manager. It is a specific type of leadership. Servant leadership means the leader prioritizes the needs of others. They serve first, then lead. For a Scrum Master, this means focusing on the team's ability to deliver value, not on personal power or control. It is about fostering an environment where self managing teams can thrive.

Removing Impediments Effectively

A core aspect of serving the Developers is removing impediments. This does not mean solving every problem for them. It means equipping them to solve problems themselves or taking on obstacles they cannot remove on their own. For example, if a team needs a specific software license, the Scrum Master facilitates getting it. If the team struggles with cross functional collaboration, the Scrum Master coaches them on communication techniques or facilitates a working agreement session. The goal is to clear the path, not to carry the team.

Coaching Self Managing Teams

Servant leadership for a Scrum Master heavily involves coaching. The Scrum Guide states Developers are self managing. They decide who does what, when, and how. A servant leader does not dictate these decisions. Instead, they coach the Developers to make effective choices. This might involve asking powerful questions, offering different perspectives, or teaching problem solving techniques. The Scrum Master helps the team learn to manage itself, rather than managing it directly.

Facilitating Scrum Events

Scrum events are opportunities for inspection and adaptation. The Scrum Master ensures these events occur and are productive. This facilitation is a service. It ensures the team stays focused on the event's purpose. It also ensures everyone has a voice. For example, during a Sprint Retrospective, the Scrum Master might guide the team through a structured exercise to identify process improvements. They do not dictate the improvements, but create a space for the team to discover them.

Serving the Product Owner

The Scrum Master also serves the Product Owner. This includes helping them find techniques for effective Product Goal definition and Product Backlog management. It also involves coaching the Product Owner to understand and practice empiricism. A servant leader ensures the Product Owner has the support needed to maximize the value of the product resulting from the work of the Developers. They might help the Product Owner communicate the Product Goal clearly to the team or facilitate stakeholder involvement.

Serving the Organization

Beyond the Scrum Team, the Scrum Master serves the larger organization. This means leading, training, and coaching the organization in its Scrum adoption. They plan and advise Scrum implementations. They also help employees and stakeholders understand and enact an empirical approach for complex work. This might involve:

  • Training new departments on Scrum principles.
  • Helping managers understand the role of self managing teams.
  • Facilitating discussions to remove organizational impediments to Scrum adoption.
  • Advocating for changes that support agility and transparency.

A Mindset of Growth

Ultimately, servant leadership for a Scrum Master is about fostering growth. Growth of the team, growth of the Product Owner, and growth of the organization. It is a commitment to continuous improvement and enabling others to be their best. This requires humility, active listening, and a genuine desire to see others succeed. It is not about being in charge, but about taking charge of enabling success.
