Developers and Self-Management in Scrum

Understanding how Scrum Developers self-manage is crucial for effective product delivery. This guide explains their autonomy, responsibility, and impact on team performance.

Scrum defines three accountabilities: Product Owner, Scrum Master, and Developers. Many focus on the first two. However, the Developers are the ones building the Increment. Their effectiveness largely depends on their ability to self-manage. This is not just a soft skill. It is a core tenet of Scrum, directly impacting productivity and quality.

What Self-Management Means

Self-managing means the Developers decide how to accomplish the Sprint Backlog. No one tells them how to turn Product Backlog items into an Increment. This includes choosing their work, coordinating tasks, and solving problems together. The Scrum Master guides them in this. The Product Owner provides the 'what' to build. The 'how' is entirely up to the Developers.

Autonomy in Action

Consider a team building an e-commerce feature. The Product Owner defines the need for customers to add items to a cart. They prioritize this. The Developers then decide the technical approach. They might choose specific frameworks, database schemas, or API designs. They distribute tasks among themselves based on skills and availability. They do not wait for a manager to assign these. This autonomy fosters ownership and faster decision making.

Beyond Task Assignment

Self-management extends beyond merely picking up tasks. It involves the collective responsibility for the Sprint Goal. This includes:

  • Estimating effort for Product Backlog items.
  • Breaking down items into smaller, manageable tasks.
  • Adapting the Sprint Backlog daily to meet the Sprint Goal.
  • Collaborating on complex problems.
  • Ensuring the quality of the Increment.

If a Developer faces a blocker, they do not escalate it to a manager. They bring it to the team. The team then decides how to address it, perhaps by swarming the problem or reassigning work. This collective problem solving is a hallmark of a self-managing team.

Developing Self-Management

Self-management is not innate for every team. It develops over time. Organizations often move from traditional hierarchical structures. This transition requires trust from management and active coaching from the Scrum Master. It means empowering the team to make decisions and supporting them when they learn from mistakes. Removing external dependencies and providing necessary resources are also key.

For example, if a Developer needs access to a new tool, a self-managing team might research options, present a recommendation, and collectively decide. They would not wait for a manager to dictate the tool. This process strengthens their ability to make informed, collective decisions.

The Payoff

Teams that effectively self-manage often exhibit higher morale, better quality work, and faster delivery cycles. They are more adaptable to change because they can react quickly without external approval bottlenecks. When Developers truly own their work and their process, the entire Scrum Team benefits. It is a fundamental shift from being told what to do to deciding how to achieve a shared goal.
